Your gear design has been completed, tested and is finally cleared for production. But not so fast, as the rules now change. Producing gears at high volume isn’t just making more of the same, it’s a completely different process. It demands many considerations ranging from design details and supplier relationships, to cost, quality, and time. In this post, we’ll look at how everything changes once you step up from short runs to full-scale production.
What Is High Volume Gear Production?
If you’re expecting to see a number here, we’ll get to that in a minute. It’s more important to know that what we’re talking about is more than just quantity. High volume gear production means an extended, long term, repeat production run. It’s much more than a gear manufacturer filling a one time custom or short run order. Most programs start with a prototype run which is required to validate performance, fit, quality and other key requirements. But high volume represents the final product that is ready for market, and is produced consistently at a repeatable rate. As for that number, it can range from the thousands and well into the millions over the lifetime of the program.
The Economics
One of the biggest cost-drivers in gear production is setup. This includes tooling such as hobs, shapers, and cutters. Then there is the physical machine setup. As the line gets up and running, it’s time for first article inspection. The goal here is to verify that the gears meet the required specifications before producing the full run. Sometimes, adjustments are needed. Costs can add up quickly, especially if tooling modifications are required. The good news is that higher volumes will reduce the per-unit cost. The more you run, the lower the price tag for each gear. You’ll want to do your best to get accurate demand forecasts early on so you can plan the size of your runs accordingly.
Don’t Overdesign
Since prototyping and setup costs can grow quickly, it’s critical to design a gear that satisfies the end use requirements. Prospects and customers will come to us with gears that are over designed for their intended purpose. Often with unnecessary custom features, unnecessary tight tolerance requirements, or the wrong material selection. Don’t specify an AGMA Q14 tolerance when Q10 will do it. Tight tolerances look great on paper but need to earn their place in your spec.
Standard pitches, common materials and simpler tooling means lower costs and less supply risk.
Quality Considerations
The importance of quality cannot be underestimated with high volume gear production. Repeatability across long or multiple runs requires a well-designed and executed quality program. It’s more than just having the right equipment, but the right process and people in place. Any good quality initiative will have formal AQL sampling plans, defined inspection frequency, closely monitored CNC processes, and more. Truth is, tooling and equipment wear over time, but it’s critical that the last gear of the run is just as good as the first few approved ones, and everyone in between. Excellent documentation is needed as well. It’s extremely valuable, allowing you to get to the source of a problem without guessing. The bottom line here is that the only way to minimize variation across a run, or multiple runs, is to have a strong quality program in place.

Working with a gear supplier is more than a simple business relationship, it’s a partnership. You’ll want to work with someone that has the experience, quality programs, and in-house expertise to consistently deliver you gears on spec and on time. The best advice we can offer: bring the gear manufacturer into the conversation early on – during design and prototyping. When doing so, an experienced partner can help identify and prevent potential production issues.
